Eric Ries presents a framework for how to run an organisation which aims to innovate, covering strategies and heuristics for obtaining meaningful feedback about the real world performance of a product, conditions to ensure that a product can be rapidly iterated and techniques to build a company culture which enables rapid iteration and honest self-assessment. The book is concise and clearly structured, with examples primarily from Eric Ries's own experience. The information is focused around software products, although the ideas presented so as to be adabtable to other fields.

1) Introduction

A startup is any organisation aiming to achieve rapid iteration amongst conditions of high uncertainty.

The lean startup applies an experimental method to determine what customers actually want in a product. They use rapid iteration in order to contract the feedback loop.

A good plan, well considered strategy and through market research are alluring, but mostly pointless, as in a high uncertainty environment we lack the data to make predictions, due to a lack of operating history. We don't even know who our customer will be or how our product will work.

2) Define

Pursuing an 'intrapreneur' position can be a highly rewarding career path. eg. quants, internal product development, RnD.

Innovation requires building a testing system where one can run experiments and obtain feedback quickly.

The team doing the testing needs freedom to trail changes at the speed of the system, without seeking constant approval.

3) Learn

Predicting customer behaviour surrounding new products / business models is very difficult.

Market research surveys are limited by the fact that customers can't articulate what they want until they see it. This is the value of product trials with an MVP.

Product and feature development which is unnecessary to learning what the customer values should be delayed until certainty is gained that these form part of a realistic value proposition.

Use quantitative measures to validate learning. Does a change improve attention directed at a product, downloads, purchases, referrals or customer retention?

4) Experiment

Experiments reveal information not only about known unknowns, but can also reveal surprises early, tackling the unknown unknowns.

Break the vision down into:

Confirming that customers feel that a prototype is missing features on the original roadmap is a learning success, as it confirms that the effort of building them will be worth it.

II) Steer

A startup converts ideas into viable products. Information is the most valuable asset.

Information on the possibility of constructing a viable business is obtained through the build-measure-learn feedback loop.

It is desired to minimise the iteration time to complete a cycle of this loop.

5) Leap

Startup strategy is often based on 'leap of faith' assumptions, which are used to justify the value and growth hypothesis.

Analog - Confirms a product assumption, eg. will people listen to music with earphones in a public place?

Antilog - Disconfirms an assumption, eg. previous failure to monetise a similar business model.

Get out of the building and go see for yourself - understanding of the relevant customer segment requires extensive interaction with people in the context of the product.

6) Test

Learning is a priority. Any work on an MVP which doesn't serve to test the most critical and risky of the business model assumptions is wasted.

Starting by trying to serve a couple or even a single customer can teach us a lot about the difficulties a real world implementation will encounter. This can be done on a largely manual system, with minimal development work.

While we may be tempted to focus on creating what we think 'quality' is, if we don't understand our customer, we don't yet know what a quality product is. Avoiding superfluous 'quality' is not the same as being sloppy, eg. product shouldn't have chronically buggy code.

Fearing competitors copying your early ideas is ridiculous, in fact it is almost impossible to get anyone to notice you. Your aim is to outpace competitors by building a learning engine that produces a practical solution faster than they can.

Similarly, it is difficult to harm your brand reputation if you don't have one. Alternatively, an MVP can be built under an alternative brand name.

7) Measure

Instead one should use cohort analysis to examine funnel or customer activation metrics. This provides continuous regular feedback.

Agile - Extreme Programming

Validated learning should form part of a company culture, with engineers and developers taking responsibility for ensuring their work is of value to the core objectives, not only executives.

Validation should form part of of the feature development workflows, eg. by scheduling each new feature to form part of a split test. The pace engineering works at should not exceeded the pace at which functionality can be validated.

Metrics should be actionable - ie. facilitate clear understand of cause and effect

Metrics and reports should be accessible, ie. paint a clear picture of how many people are doing what, presented in plain language. They should also be easy to find, eg. automatically generated and emailed to employes daily.

Metrics and reports should be auditable, ie. allow for spot checking of results with real customers. Systems for building reports should be simple and error free.

8) Pivot or persevere

When startups identify that their growth engine is slowing or stalled, they need to pivot. This decision requires both data on the current product development and insights from the business development team's conversations with current and potential customers.

"Pivot or persevere" meetings should be scheduled, with an interval of about 4 - 20 weeks.

Including external advisors can help get around the emotional weight of the decision and view the situation more objectively.

9) Batch

Small batch sizes allow for rapid iteration and rapid detection and correction of errors.

Small batch sizes reduce the amount and cost of in process inventory.

Make it possible to produce a greater diversity of products.

When implementing small batches, engineers and designers should work alongside in teams which complete one batch at a time.

In software, we can push multiple changes per day through 'continuous deployment', split testing them on a small segment of the customer base first. This requires extensive automated test coverage.

10) Grow

Businesses need to balance between tuning their current engine of growth and developing future sources of growth for once they saturate their current niche.

11) Adapt

As startups grow, they need to implement new systems and processes to guarantee quality at scale,without creating a bureaucratic environment with excessive measures.

Repeatedly breaking down the problem by asking why 5 times can help uncover the causal chain. We should be careful not to label the root cause prematurely or in such a way to cast blame on a particular individual or group.

Any innovator who succeeds will eventually have their work become the status quo. This often requires teaching others to bring them into the fold of a new way of working. Workers may often resist mixed disciplinary teams and employing validated learning, as this will generally make them feel far less productive locally, even if it significantly improves global productivity.
